Analyze Processes and Operations
Analyze all Processes of the company, from operational to support processes. It is creating a Process Map and a SIPOC diagram for each process, identifying all its assets and work methodologies. Interviewing different employees to recognize their work habits and methodologies.
Analyze operations, and stakeholders, identifying their main needs and which is the concept of quality for these operations.

Analyze Data and Vision
Once the company's processes and operations are identified and their concept of quality is determined, it is time to analyze the historical data to understand how efficient the processes were running. Using tools such as SQL and Python to gather and massage the data.

Use the data, and compare it with the vision of the company. How well is the business plan running? Where is it struggling? Which are our strong points and weak points?

Identify wastes and opportunities
Once the 3 main questions are answered, use different lean tools to validate the root cause of the wastes and design a strategy to improve and control them.
Utilizing Lean principles to reduce costs and lead times, maximizing efficiency and simplicity of the processes.

In parallel, with waste reduction, business opportunities to grow and improve the business strategy are identified based on insights found in the data analysis.
Process Optimization Design
Once the opportunities are identified and the controls for the wastes are determined, is time to optimize the processes. Redesigning the process to capitalize on the opportunities founded, managing the necessary activities and strategies.
Design the controls for the processes that require them, using problem-solving six sigma principles to correctly reduce waste and improve efficiency.
System Implementation

Once the processes are designed and ready to be implemented, is important to create a learning organization, not just implement the processes and call it a day, but, ensure that the improvements will stay.

For this training and constant reviews are used to manage and teach the team how to use the controls or strategies the most. With reflection meetings to identify if the system is performing as desired. Always working on a continuous improvement mentailty.
